Quick answer: AI automation for a small business costs £1,500-£5,000 in the UK and $2,500-$7,500 in the US for a first workflow. Running costs come on top: roughly £40-£400 a month in the UK, and $300-$800 a month for support on US starter packages. Multi-system projects run into five figures in both markets.
Key takeaways (the 30-second brief)
Before anyone asks which AI tool to use, they want to know what it will actually cost. The honest answer is that it depends on what you're buying: a configured workflow or custom software. Those two can differ by ten times for jobs that sound identical, and this guide separates them.
I'm Kartik, a Partner at Axonari. We build AI automation and websites for business owners in the UK and US, from offices in London and Jaipur. We're an agency, so we have a stake in this. Our own prices sit in their own section, and we've included the cases where you shouldn't spend the money at all.

The Axonari Cost Index: UK vs US (October 2026)
The Axonari Cost Index compares what agencies publish for AI automation in the UK and US. It is built from public price guides, checked on 20 October 2026, and we update it every quarter.
| Tier / Metric | UK | US |
|---|---|---|
| First workflow | £1,500–£5,000 | $2,500–$7,500 |
| Several connected workflows | £5,000–£20,000 | $7,500–$25,000 |
| Multi-system or whole-function build | £20,000–£50,000+ | $25,000–$75,000+ |
| Ongoing costs | £40–£400 a month to run; support extra | $300–$800 a month support on starter builds |
| How agencies usually price | One-off projects; hourly rates £75–£150 | Packages plus a monthly fee |
| Typical time to go live | 1–3 weeks for one workflow | 2–4 weeks |
| AI rules to plan for | UK GDPR automated decision-making rules amended by the Data (Use and Access) Act 2025, effective 5 February 2026 | Rules vary by state; Colorado's AI Act is one example, revised effective date 1 January 2027, for consequential automated decisions |
How we built this: we checked agency pricing pages and published guides on 20 October 2026. Where an agency publishes several tiers, we used the one closest to a first business workflow, and we left out agencies that only say "contact us". Scopes differ, so treat these as indicative bands, not like-for-like quotes. All figures exclude VAT and sales tax. The headline ranges overlap; the bigger difference between the markets is how the work is packaged.
What is AI automation?
AI automation is software that does repetitive business work for you, such as answering enquiries, entering data, routing leads or writing reports, using a language model where a person once had to read or decide. Basic automation follows fixed rules and costs less to build.
A real example: CloudFO's finance team was juggling Shopify, Xero, QuickBooks, Amazon and several bank accounts, none of which talked to each other. We built an automation that pulls all of it into one real-time view the team can question on demand.
Three kinds of project sit under the same name, and they cost very different amounts:
| Type | What it does | Relative cost |
|---|---|---|
| Workflow automation | Connects tools you already pay for so a task runs without a person | Lowest |
| AI-in-the-loop automation | Adds a language model to read, classify or draft, with a person approving | Medium |
| Custom AI software | Builds something that doesn't exist off the shelf | Highest |
How much does AI automation cost in the UK?
In the UK, a first AI automation typically costs £1,500–£5,000 and a departmental build £5,000–£20,000. Hourly rates usually sit between £75 and £150. Prices depend less on agency size than on how the work is built.
What UK agencies publish in 2026:
| Provider | Published price | What it covers |
|---|---|---|
| AI Agency Plus | £1,500–£5,000 first automation; £5,000–£20,000 departmental | Configured workflows with monitoring |
| flowio (Glasgow) | From £750 a workflow; most clients £1,500–£15,000 | n8n-based automation and voice agents |
| Ronins (London, Surrey) | £3,000–£8,500 discovery; £12,000–£30,000 proof of concept; £30,000+ production | Consultancy-led custom AI |
| SoftBlues | £10,000–£18,000 for one engineered workflow | Day rates of £315–£415 |
Why UK quotes vary ten times: agencies that configure tools like n8n, Make or Zapier quote low four figures. Agencies that write custom code and bill by day quote five figures for a job that sounds the same. Ask every agency which one you're buying.

How much does AI automation cost in the US?
In the US, a starter AI automation package typically costs $2,500–$7,500, plus $300–$800 a month for support. US agencies mostly sell fixed packages with a monthly fee, rather than one-off builds.
| Package | Typical price | Monthly fee | What's included |
|---|---|---|---|
| Starter | $2,500–$7,500 | $300–$800 | One workflow, e.g. an AI receptionist or lead follow-up |
| Growth | $7,500–$25,000 | $500–$1,200 | Two to four connected workflows with CRM integration |
| Operations platform | $25,000–$75,000+ | $1,000–$3,000 | A whole function automated end to end |
Those bands come from SuperDupr's 2026 pricing guide. Humming Agent puts a single scoped workflow higher, at $5,000–$25,000, reflecting the same configured-versus-custom split.
Agency or in-house in the US? One 2026 analysis puts a fully loaded in-house automation engineer at $110,000–$160,000 a year, and finds an agency usually cheaper below about twenty live workflows. Our US AI agent cost guide covers agent pricing in dollars.
What are the hidden costs of AI automation?
The hidden costs are platform fees, AI model usage, messaging, maintenance and data clean-up. They arrive every month in every market, and over a year they can cost more than the build.
| Cost | How it's billed | What to watch |
|---|---|---|
| Automation platform | Zapier per task, Make per operation, n8n per execution | A ten-step workflow is ten units on Zapier but one on n8n |
| AI model usage | Per token, wherever a model reads or writes | Long chats and big documents multiply it; rule-based steps cost nothing |
| SMS, WhatsApp and calls | Per message or per minute | UK SMS runs roughly 4p–5p a message; AI voice costs far more per minute than a normal call |
| Maintenance | Monthly retainer or ad hoc fixes | APIs change, logins expire, prompts drift |
| Data clean-up | One-off, before the build | One US guide puts it at $500–$3,000 |
Ask for an itemised month-two bill before you sign. If an agency can't give you one, the quote is incomplete. We explain the platform maths in Zapier vs custom automation.
From our own builds: the AI model is rarely the expensive part. The budget goes on everything around it, and integrations drive the price more than anything else. The line clients forget most often is evaluation: a test set, an accuracy threshold and a fallback for when the automation isn't sure. An automation that's right most of the time is a liability, not an asset.
How do you calculate the ROI of AI automation?
Multiply hours saved per week by the loaded hourly cost and by 52, then subtract annual running costs. Divide the build cost by the monthly return to get the payback period.
Annual return = (hours saved per week × loaded hourly cost × 52) − annual running cost
Here is one workflow costed in each market: lead intake and CRM updates taking a sales team 15 hours a week. The build costs sit within Axonari's published single-workflow range; hourly and running costs are illustrative assumptions.
| Metric | UK | US |
|---|---|---|
| Hours saved per week | 15 | 15 |
| Loaded hourly cost (assumed) | £20 | $28 |
| Value of time saved per year | £15,600 | $21,840 |
| Running costs per year (assumed) | £2,400 | $3,000 |
| Net annual return | £13,200 | $18,840 |
| Build cost | £10,000 | $13,000 |
| Payback | About 9 months | About 8 months |
The Axonari 12-month rule: for a first automation, aim for payback within 12 months. Larger multi-system builds can justify a longer payback, but only with a clear operational or compliance case. Automate the frequent, boring task first, not the interesting rare one.
Two cautions. Hours saved only count if the time goes to other work. And the return usually shows up as capacity and fewer errors, not job cuts, so don't base the case on headcount. More in our AI automation ROI guide.
Which AI rules affect the cost in the UK and US?
Compliance adds cost only when an automation makes decisions about people, such as screening candidates, scoring credit or deciding eligibility. Drafting, summarising and routing work for a person to approve rarely triggers these rules.
| Market | What applies now | What to build in |
|---|---|---|
| UK | The Data (Use and Access) Act 2025 amended UK GDPR's automated decision-making rules, effective 5 February 2026 | For significant automated decisions: tell people, let them make representations, get human review and contest the decision |
| US | No single federal AI law; rules vary by state. Colorado's AI Act is one example: its revised effective date is currently 1 January 2027, and it focuses on disclosure for consequential automated decisions | Check the states your customers are in. Add disclosure and human review for adverse decisions |
This is a summary, not legal advice. Check the current position with your DPO or a lawyer before designing anything that decides about people. See our AI automation governance guide.
What does Axonari charge for AI automation?
Axonari publishes fixed prices in pounds and dollars: a single-workflow build costs £8,000–£25,000 in the UK or $10,000–$35,000 in the US. Every build is engineered, tested and compliance-reviewed, so our prices sit in the engineered band of the market rather than the no-code band.
| Build | UK | US | Timeline |
|---|---|---|---|
| Single workflow | £8,000–£25,000 | $10,000–$35,000 | 6–10 weeks |
| Multi-workflow build | £30,000–£80,000 | $40,000–$100,000 | 12–20 weeks |
Every project starts with a free first conversation. A single-workflow build typically runs 1–2 weeks of discovery and process mapping, 3–5 weeks of engineering and integration, then 1–2 weeks of testing, compliance review and handover. Running costs after go-live are quoted separately, based on your volumes. See the full AI automation service →
What makes Axonari different
Where we're not the right fit. We aren't the cheapest option for a simple Zapier or Make workflow. If that's all you need, a freelancer or a no-code specialist may be the better buy. Our work fits when a process spans several systems, needs proper error handling, or has compliance requirements.
Results from Axonari client projects
| Client | The problem | What we built | Result |
|---|---|---|---|
| CloudFO (financial services) | Finance data scattered across disconnected tools; slow reporting and creeping errors | AI automation joining Shopify, Xero, QuickBooks, Amazon and bank data into one live view | Reporting 62% faster, forecasts 45% more accurate, errors down 70% |
| Sidechain (recruitment) | An HR team typing candidate data into spreadsheets by hand while key roles sat unfilled | AI automation for candidate data and matching | Manual data entry down 80%, candidate matching 50% faster |
| Aircraft Parts Distribution (global B2B) | Pages took over six seconds to load and broke on mobile, so buyers left | A rebuilt corporate website | Pages 3× faster, qualified enquiries up 120% |
When should you not pay for AI automation?
Don't automate a task that takes under two hours a week, changes every month, or runs on messy data. The build rarely pays back inside a year in those cases.
How do you choose an AI automation agency?
